Fresh Brewed! Coffee and Confectionary
PROJ330
5/6/2020
Project Overview
Fresh Brewed! The coffee and confectionery shop will draw customers who want to experience a
high-quality blend of coffee from all over the world and confectionery made by local artists.
Fresh Brewed will import and partner with some of the leading coffee bean growing companies
in the world. In doing this we hope to provide our customers with the best in coffee. Rental space
will be approximately 1000 sq. ft - big enough to host coffee equipment and customers. We will
hire an architecture and engineering firm (A&E) to design and a general contractor (GC) to
renovate the space. An interior design company will work closely with the project team to help
design the layout of the shop. Space will have 50 comfortable seats available. Our target
audiences will be coffee lovers looking to experience new flavors. The shop will provide
customers with free Wi-Fi, books, and live entertainment. It will also serve as a community
space.
Fresh Brewed will work with local bakers and vendors to provide the customer the highest
quality and freshest pastries. This will benefit the local community as well as provide the
business with a profitable marketing strategy and collaborative opportunities. The project team is
expected to start the first steps in securing funding and establishing the team on or around May
15, 2020 and an expected completion/grand opening date of January 4, 2021.
The project objectives include:
●

Acquisition of Team Members
During the process of acquiring team members the following factors will be considered:
1. Enterprise Environmental Factors – Teammates are available from internal and
external sources. When selecting team members, it is important to evaluated:
-
Availability – Who is available and when are they available?
-
Ability – What competencies do people possess?
-
Experience – Have the people done similar or related work? Has the work
been of high quality?
-
Interests – Are the individuals interested in working on this project?
-
Costs – How much will each team member be paid? Especially if they are
contracted from another organization.
2. Organizational Process Assets – Reviewing the documented policies, procedures, and
guidelines governing staff assignments are encompassed in considering the
organizational process assets.
3. Roles and Responsibilities – The roles and responsibilities document should be
reviewed to ascertain team member’s roles, responsibilities, skills, levels of authority,
and competencies.
4. Project Organization Charts – A project organization chart is reviewed to provide an
overview of how many individuals are needed for the project.
5. Staffing Management Plan – The Staffing Management Plan, along with the project
schedule, should be reviewed to ascertain when team members will be needed and to gain
understanding of the processes to acquire and release staff.
(Nielsen, 2006)
We intend to apply these 5 factors in our acquisition process. The success of our coffee depends
on the collaboration and communication between our project manager and project team. Making
sure we put in the due diligence to hire the correct people for each role is top priority. Below

Training Needs
Training for Fresh Brewed! will be performed during the final month of construction. We will provide
the proper training required for our baristas and supervisors. The barista training will be online based and
provide each of our baristas with a printed certification. They will also learn food prep and all menu
items as well as performing dry runs as we become closer to opening allowing them to practice dealing
with customers and completing orders under a controlled environment. All supervisors will be trained in
all aspects of their position. They must not only be efficient at managing people but also in the operation
of all equipment used at Fresh Brewed! We expect to have an efficient knowledgeable staff by the time

Leadership Theories and Models [Submit in Week 3]
The leadership style that will be applied is the Fresh Brewed project will be a democratic leadership
style. The style will ensure that every team member fully participates in the team and expresses
their ideas openly. Every member of the team will be allowed to define and measure the teams
objectives and goals. Consequently, the project team leader will allow the team members to own
the goal, decision, and plan of the project. It will be a question of what everyone thinks about the
project. Then all the individual ideas will be considered for the better of the overall project. The
project will apply two leadership models, which are situational leadership and shared leadership.
Both leadership models will be used interactively to help the project manager get maximum
cooperation from the team members (Pretorius et al., 2018).
Situational leadership will help the project team manager focus on the employees current skills
in carrying out the tasks at hand. It will ensure that the project manager understands the capacity
and capabilities of the project team members. This leadership model is significant. After all, it will
help the team to meet the deadlines of the project because it helps the team leader to relate to its
team members. The model will also allow the project manager to come up with plans and initiatives
to improve the team members. This practice will help Fresh Brewed business to evolve as it
improves its employee skill level for the better of its future. The shared leadership model allows
the project responsibility to be vested among the group members rather than being left on the hands
of one individual. The model is flexible and can adapt easily to any changes that might occur in
the project structure. The fact that the implementation of the project decision is not left in the hands
of one person. The project team becomes more cooperative and collaborative throughout the entire
project lifecycle (Pretorius et al., 2018). This not only motivates the employees but also makes
them productive.
Fresh Brewed project will focus on productivity and that will be achieved by having competition
between employees and the winner will receive a prize each month, this is a strategy that is used
to bring out their full potential and feel challenged and motivated at all times. The promotions will
come from within if qualified and the project manager’s plan is to expand in the future so the main
project team will be the leader who teaches our method to all future branches.
“A leader is someone who demonstrates what’s possible” Mark Yarnell, 2016. What is possible
in this situation is to use all our leadership traits to achieve the best possible outcome and that is
to be one very successful team that best communicates to find solutions, to all learn best customer
service methods and become friendly with our customers, so we can win their business and expand
from there, we are all one big brain that think out loud and becomes the smartest among our
competitors. And that is how we will eventually rise up to be the best in the market.
Motivational Techniques [Submit in Week 3]
Several motivation techniques will be used to motivate team members. The first one is setting
goals that are realistic four the team members to meet. If a clear goal is not set for the project
team to follow, there might be a lot of unnecessary work that the team will be performing. Next,
it is important to be direct about the due dates and workloads after the goals are set. Every task
should be finished at a defined time. Next, it is important to conduct regular reviews to ensure
that the team members achieve results in the set time frame. According to Peterson (2020),
reviews and discussion about the projects current state make the team members feel like part of
the project. Next, it is good to praise success, no matter how small, rather than waiting until the
completion of the project. The team members will be rewarded in between several successes of
the project. As a project manager, it will be crucial to walk the walk. This will allow them to feel
that the project manager also is contributing to the project rather than just issuing the instruction.
Finally, it will be vital to give incentives to team members and foster the relationship among
them all.
Team Performance Measures [Submit in Week 3]
Tracking the individual and team performance of a project team is important. Feedback from
both team and individual performance is key to the improvement of project management over
time. This will be conducted through observing the team members perform their week. Fresh
Brewed business is aiming to attract as many customers as possible. Therefore, watching the
employees interact with the customers provide a good indication of an employee-customer
relationship in the business. The other method to measure performance is to ask the individual
team members and the overall team to take account of their actions in the projects and how they
are working to improve the current situation. Regular review of the project team performance
regularly is critical to achieving collective objectives (Okoronkwo, 2017). Along the way, the
project team will review the performance of the employees to ensure their actions are aligned
with the goals and objectives of the project.
Measuring the success of the Fresh Brewed team will revolve around SMART (specific,
measurable, attainable, relevant, and timely) goals “so that the success of the development efforts
can be measured, tracked, and controlled” (Singh, 2015). The PMBOK Guide advises the use of
attitudinal surveys which will be administered to all coffee shop staff as well as tracking the
completion of training sessions and courses (Project Management Institute, 2017). If any coffee
shop staff member is below an 80\% completion percentage with all their assigned training, there
will be a course correction plan put in place and they will be assigned a mentor. This aligns with
Singh’s performance measurement criteria in the case that the performance is not in line with the
baseline and corrective action needs to be implemented (2015). The shop staff will also undergo
regular ability tests to ensure the required skills of the position are being met and to improve
their ability to perform the assignments effectively prior to opening day. Measurements at
multiple checkpoints in the project lifecycle to compare the measured performance against the
target performance will be used to validate project performance and training improvements. All
these team performance measures will allow for performance feedback to ensure the project
human resources plan to identify, acquire, and train resources was successful.
The performance of the project team will also revolve around SMART goals. The project
manager will set specific milestones for all hired crew to meet. Daily meetings will be held
between team leads and the laborers. This will help to make sure the project stays on course and
the daily or weekly achievements are known by all. The project manager, architect, engineer and
any required team leads will attend weekly meetings. During these meetings, the current status
of the project will be discussed. Determining what achievements have been met and where any
shortcomings might be. During contract negotiations certain timeline bonuses may be discussed
to help motivate the project team to hitting all milestones.
